How to Do an In-Depth Amazon PPC Audit (Step-by-Step Guide for Real Results)

Most sellers don't have a PPC problem.

They have a visibility, conversion, or structure problem — and PPC just exposes it.

I've audited hundreds of accounts over the years. And I can tell you:

Most are not being managed properly. Most are wasting budget. Most are missing easy wins.

When I built and scaled my own brand (and eventually exited in 2020), PPC wasn't about "running ads."

It was about understanding what the data was telling me — and acting on it properly.

This guide walks you through exactly how I approach a full Amazon PPC audit, step-by-step.

Step 1 – Start With One Product (Not the Whole Account)

One of the biggest mistakes I see:

Trying to audit everything at once.

Instead, focus on one product (ASIN). Why? Because each product behaves differently, has different margins, and has different conversion rates.

A proper audit starts with clarity, not complexity.

Step 2 – Understand the Product First (Before Looking at Ads)

Before I even open PPC reports, I ask:

  • What is the price?
  • What are the margins?
  • What's the break-even ACoS?
  • What's the conversion rate?
  • How competitive is the niche?

Because without this context:

PPC data means nothing.

Key insight:

A "bad" ACoS for one product might be perfectly fine for another.

Step 3 – Analyse Top-Level Performance (ACoS vs TACoS)

Start simple. Look at total spend, ad sales, total sales, ACoS and TACoS.

What I'm asking:

Are ads driving growth, or just burning money?

Scenario 1: high ACoS, decreasing TACoS.

This is often GOOD (growth phase).

Scenario 2: high ACoS, high TACoS.

This is a problem.

Why TACoS matters: it shows how PPC impacts your entire business — not just ads.

Step 4 – Dive Into the Search Term Report (Core of the Audit)

This is where the real work happens. I'm looking for:

1. Converting Search Terms

Keywords generating sales. Action: move into Exact campaigns, increase bids, scale.

2. Wasted Spend

Clicks with no conversions. Action: add negatives, reduce bids.

3. Irrelevant Traffic

Poor-quality searches. Action: block immediately.

This report alone can transform performance.

Step 5 – Analyse CTR (Click-Through Rate)

CTR tells you how appealing your listing is. What I look for: high impressions, low CTR.

What this means: your ad is showing, but no one is clicking.

This is usually NOT a PPC issue — it's a listing issue: weak main image, poor title, pricing not competitive.

Fix the listing before touching bids.

Step 6 – Analyse Conversion Rate (CVR)

This is one of the most important parts of any audit. What I look for: high clicks, low conversions.

What this means: traffic is good, but it's not converting.

Likely issues: weak listing, poor reviews, misaligned targeting, price issues.

Ads don't fix conversion problems.

Step 7 – Analyse CPC & Spend Efficiency

Now we look at cost. What I look for: high CPC keywords, high spend with low return.

What this tells me: where budget is being wasted.

Actions: reduce bids, reallocate budget, focus on efficient keywords.

Spend should follow performance.

Step 8 – Analyse Campaign Structure

Now we zoom out. I check: are campaigns clearly structured? Is there separation between Auto / Broad / Phrase / Exact? Is there a clear Rank → Defend → Harvest approach?

Common issues: everything mixed together, no clear purpose, no scalability.

Structure is everything.

Step 9 – Analyse Placement Data

This is often overlooked. I look at top of search performance and product page performance.

What this tells me: where conversions actually happen.

Actions: increase bids on strong placements, reduce weak ones.

Step 10 – Identify Scale vs Cut Decisions

At this stage, everything becomes clear. I split data into:

Scale: converting keywords, profitable campaigns.

Optimise: potential but inefficient.

Cut: wasted spend, poor performers.

This is where decisions are made.

Common PPC Audit Mistakes

From experience, these come up again and again:

  • Looking only at ACoS
  • Ignoring TACoS
  • Making changes too quickly
  • Not analysing search term data
  • Trying to fix everything at once

I've made most of these myself.

The Reality of a Good PPC Audit

A good audit doesn't just find problems.

It creates a clear plan of action.

That plan should answer: what to scale, what to fix, what to remove, where to invest.

That's what drives results.

Final Thought

Amazon PPC isn't about constantly changing things.

It's about understanding data, making the right decisions, and executing consistently.

That's how you move from wasting spend to scaling profitably.
